Before You Approve an AI-Generated Status Report

You approved a status report yesterday. An AI agent pulled it together, synthesizing comments from Jira, Slack, and your project management tool, wrote the narrative, formatted it for your steering committee. It looked clean. It felt complete. And then someone asked: where did that risk assessment come from?

You couldn't answer. The agent had generated it, but you did not know which data source it actually read, whether it pulled from your current RAID log or an old one, or whether it simply inferred risk based on patterns it had seen before. That is the authorization problem that most PMs have not yet hit but will hit soon.

Here is what makes this a real problem. Right now, when you write a status report yourself, you know exactly which numbers are real. You pulled them from Jira. You checked the budget spreadsheet this morning. You talked to your lead dev yesterday. You own the source. But when you hand that job to an AI agent, you lose that direct line to the truth. The agent becomes the middleman between you and your data, and you have no mechanism to verify what it actually looked at before it told you everything is on track.

This matters to PMs for one specific reason: steering committees and executives make decisions based on your reports. If your report is wrong, not because you were careless, but because your AI agent read stale data or hallucinated a dependency, you own that mistake. The sponsor does not care that you were using a tool. They care that you signed off on a report that was inaccurate. Your credibility is on the line.

The problem has two parts. First, most AI agents in project management tools do not show you their work. They do not tell you which Jira sprint they pulled story counts from, or whether they used last week's budget forecast or this week's. They give you an output without a receipt. Second, enterprise data is messy. You might have budget in Smartsheet, timelines in Jira, risks in a Confluence doc, and staffing in an HR system. An agent trying to synthesize all of that has to make decisions about which source to trust when they conflict. It almost never asks you first.

So what do you actually do before you hand that report to your executive sponsor?

Ask the agent three questions before you approve anything it generates. First: which specific data sources did you read? Push it to name the exact system, the exact sprint, the exact date range. If it says "I reviewed the Jira backlog," that is too vague. Ask it: which project? Which board? Which status filter? Make it be specific. Second: if data conflicted, for example, if one system said you had three open risks and another said five, which one did you choose and why? This forces the agent to articulate its logic. Third: show me the original data. Ask it to pull the raw numbers from each source and lay them side by side with the synthesized version. That is when you will see whether the agent interpolated, simplified, or invented.

Do not do this for every sentence in the report. Do it for the claims that matter: schedule health, budget forecast, critical dependencies, and risk summary. Those are the four areas where an agent mistake translates into a bad decision.

The second practical step is to treat AI-generated status reports like you would treat a first draft from a junior team member. You do not read it once and send it up. You read it, you verify the high-risk claims, and you mark it up. The difference is that with a junior team member you can ask follow-up questions in real time. With an AI agent, you need to be more deliberate. Create a simple checklist: Was this number in our system yesterday? Did I independently confirm this number? Does this risk assessment match what my team told me? Does this dependency match what we have in the project plan?

One honest limitation: most AI agents are not great at understanding context yet. A number might be technically correct but meaningless without context. For example, an agent might report "5 blockers in the backlog" and that sounds alarming. But if you have 200 items in your backlog and that is a normal week, context matters. You need to read what the agent wrote and ask yourself: would someone who does not know this project understand this the way it is written? If not, rewrite it.

The bigger question for you right now is this: are you letting AI agents write reports that you have not personally verified the core facts in? If so, stop. Not because the tool is bad, but because the authorization chain is broken. You are accountable for what goes to your sponsor. That accountability does not move to the tool. This week, take one AI-generated status report your team has produced and trace every major claim back to its source. Do not trust the tool's word for it. Trust the system it pulled from. That is how you keep your credibility and your delivery health on the same side.
